Warm Up Sets: How to Prepare for One All-Out Working Set

Warm up sets matter more in high-intensity training than in any other style of lifting, and they are done worse. When a program gives you five working sets, a sloppy warm-up costs you part of set one. When the program is Heavy Duty — one working set to absolute failure per exercise — the warm-up is the only preparation that set gets. Botch it and you have burned the whole exercise: either you arrive cold and risk your joints, or you arrive tired and the "failure" you hit is fatigue from your own warm-up, not the true limit that forces growth.
The good news is that warming up for one set is a solved problem. It has a clear purpose, a simple structure, and exactly two failure modes to avoid.
What a warm-up is actually for
A warm-up has three jobs, and building muscle is not one of them:
- Raise tissue temperature. Warm muscle contracts harder and tendons tolerate load better. This is the literal "warm" part and it happens fast — a few light sets is plenty.
- Rehearse the movement. Groove the bar path, find your foot position, remind the nervous system what the pattern feels like at increasing loads. The heavier the top set, the more this rehearsal matters.
- Prime the nervous system for a maximal effort. The final warm-up rep at a heavy-but-crisp load switches on the high-threshold motor units you are about to need — without spending them.
Notice what is missing: exhaustion. A warm-up that tires you out has failed at its one job. Every rep of warm-up is judged by a single standard — does it make the working set better? — and past a certain point, more warming up makes it strictly worse.
The ramp: fewer reps as the weight climbs
The structure that satisfies all three jobs is a ramp: a handful of sets climbing from light to near-working weight, with the reps falling as the load rises.
For a working set around 100 kg, a ramp looks like this:
- Bar or very light — 10 easy reps. Blood in, pattern grooved.
- 50% — 5 reps. Still easy. Focus on bar path, not effort.
- 70% — 3 reps. Weight starts to mean something. Crisp, fast reps.
- 85–90% — 1 rep. One heavy single. Primes the nervous system, proves the weight is there today, costs almost nothing.
- Rest, then the working set — to absolute failure.
The falling rep counts are the entire trick. High reps at light weight deliver the temperature and rehearsal; single low-rep exposures at heavy weight deliver the priming — and because each ramp set stays far from failure, the fuel tank for the top set stays full. Ten reps at 85% would be a workout. One rep at 85% is a doorbell.
Smaller exercises need less. A lateral raise or a curl after you have already pressed and rowed needs one or two light-to-moderate sets at most — the shoulder is warm, the pattern is simple, and the loads are small. The full five-set ramp belongs to the big lifts: squats, deadlifts, presses, rows.
The two ways lifters get it wrong
Warming up too little. Walking up to a heavy working set cold is how tweaks happen, and even when nothing tears, the set underperforms — the first genuinely hard rep of the day is a shock to an unprepared nervous system, and the failure point arrives early. The heaviest lifts and the coldest days (first exercise of the session, early morning, winter gyms) deserve the fullest ramps.
Warming up too much. The more common mistake among people who train hard. Treating warm-ups as bonus volume — 10 reps at every step of the ramp, "feeling the muscle" at 80% — quietly spends the effort that belonged to the working set. The result reads like weakness in the logbook: the top set dies two reps early and the lifter concludes they are stalling, when actually they pre-exhausted themselves. In a one-set system this is fatal, because that top set is the session. If a warm-up set feels like work, it was too heavy or too long. There is a reason this discipline is native to Heavy Duty: Mike Mentzer treated every rep as a withdrawal from a strictly finite recovery budget, and warm-ups were no exception — enough to make the working set safe and maximal, not one rep more. Warming up across a whole session
The ramp shrinks as the session goes on. Your first exercise gets the full treatment; by the third exercise for the same body part, the muscle is hot and one moderate feeler set is enough. What still deserves respect is a change of movement pattern — pressing all session does not warm you up for deadlifts. New pattern, fresh (if abbreviated) ramp.
Between the last warm-up and the working set, rest properly — two or three minutes for a big lift. The point of the ramp was to arrive at the top set primed and fresh; do not throw the "fresh" half away by rushing.
Let the structure be automatic
The maths of a good ramp — which percentages, how many reps, how it shrinks by exercise and by week as your working weight climbs — is exactly the kind of bookkeeping that does not deserve your attention mid-session.
